Why most AI spend disappears

A budget, a tool, and nothing that stuck.

The pattern repeats. A business decides it needs to be doing AI. A budget gets signed off. A tool gets bought and rolled out. Twelve months later there are licences nobody uses, a pilot that never scaled, and a team that trusts the whole idea a little less than before. The money was spent and nothing changed.

Tool first, problem never

The tool was chosen before anyone agreed what problem it was solving. So it solves nothing in particular, and it gets used by nobody in particular.

A programme, not an outcome

Doing AI became the goal. Activity got measured instead of results. Everyone was busy. Nothing moved.

Adoption bolted on at the end

The people who had to use it were handed it at go-live, not brought in before it. So they worked around it, and it quietly died.

None of this is a technology problem. It is a delivery problem. That is the part we do.

How we work

We start with FOCUS, not a tool.

FOCUS is our framework for finding the outcome worth moving and the few things worth doing about it. It is the part most AI programmes skip: deciding what actually matters, and whether AI is even the right lever, before a penny is spent on one. Sell you a tool on day one and we have already failed.

  1. 01

    Frame

Start from the business outcome, stated as a number. Not "use AI", but "cut quote turnaround from three days to three hours". If we cannot name the number, there is nothing to build yet.

  2. 02

    Observe

Watch how the work actually happens today. The real bottleneck is rarely where the AI vendor says it is.

  3. 03

    Cut

Kill the vanity ideas. Keep only the changes where AI genuinely shifts the outcome. Most AI wishlists lose two thirds of their items here, and the business is better for it.

  4. 04

    Unleash

Commit to the short list. This is where a plan becomes a programme, with owners, dates and a number to hit.

  5. 05

    Sustain

Keep what earns its place. Kill what does not, without ceremony. The value is measured in the open.

Then we deliver

Once FOCUS is clear, we run the programme that delivers it.

Not a slide deck, and not a tool dropped on the team at go-live. We build the change into the real workflow, bring the people who use it with us from the first day, measure it against the number we framed, and hand it over so you own it. If it will not hold without us, we have not finished.

Who we work with

Two people call us about AI.

Growing businesses

You keep hearing you should be doing something with AI, and you do not want to waste money finding out. We find the one or two places it genuinely helps, and ignore the rest.

Teams with an AI mandate and a budget

You have been handed a target and a budget, and you have seen how these programmes go wrong. We bring the delivery discipline that turns the mandate into results people actually use.
